Instagram does not hand you a lead, it opens a window. The moment someone sends a DM, replies to a story or moves from a comment into a private message, a limited stretch of time opens in which your business may write back freely. That is not the rule of some management tool, it is how Meta messaging interface is built: the window opens on the customer action, runs for 24 hours, and closes whether you answered or not. Anyone treating the DM inbox as a mailbox that waits patiently is missing the fact that the clock is already running.

This is the difference between a channel you own and a channel you are a guest in. A mailing list stays yours, a phone number stays yours, and an Instagram conversation exists only while the customer keeps it open. Meta does allow a longer window once the enquiry moves to a human, but that is an extension for handling an existing enquiry, not permission to send a marketing nudge a week later.

Translate that into a working day. An owner who opens the DM inbox twice a day, morning and bedtime, delivers an average response time of several hours. A message that arrived at ten at night and was answered at eight the next morning burned a third of the window before the conversation started, and qualifying, quoting and booking must fit what is left. Meanwhile that person messaged three or four businesses in one sitting: the window opened for all of you at once, and the only difference is who used the first hour.

Three places where an Instagram lead disappears

Comments under a post or a reel. "How much is it?" in the comments is a real enquiry, usually from the warmest person you will get that week. It stays there because it has no route: someone must see it, decide what to say publicly, and move to DM. In practice it gets a like.

Story replies. They land in the DM inbox mixed with emoji, reactions and replies from friends, so a genuine business enquiry looks exactly like a red heart and gets skipped by whoever scans the inbox at the end of the day.

The message requests folder. People who do not follow you land there rather than in the main inbox, which for a business running ads is exactly the profile of a new lead: they saw an ad, did not know you, never tapped follow. Owners check it rarely, and it quietly collects enquiries whose window closed long ago.

None of the three appears in any report. Instagram counts impressions, views and saves, never how many people wrote and got no answer. That is why an ad budget can look unprofitable with nobody knowing why: rarely the creative, almost always what happened to the enquiry it produced.

"Sent you a DM" is not a process

The most common mechanism in small businesses is fully manual: publish a reel, comment "we sent you the details in DM", then sit and send them. With three comments it works. When a reel lands and there are eighty, it collapses on exactly the day it matters most.

The second variation is "link in bio", which swaps a live exchange for a form they might fill in. Every jump between interfaces drops people, and here it happens at the hottest possible moment.

The third is a cheap auto-reply tool firing one canned message at anyone who typed a keyword. Fast, and also where most businesses stop: someone who asked "do you have an opening this week?" and got a brochure was not served.

What it does not do matters as much. It does not invent a final price, approve a discount, promise availability missing from the calendar, or carry on a conversation that turned into a complaint. Each of those goes to a person with the full transcript. That guardrail is not decoration on Instagram: anything said in a chat can be screenshotted and published.

The middle column confuses most owners, because it is cheap and looks like a solution. It solves one thing, the first response time. Measure that alone and it looks excellent; measure how many appointments were booked and the gap between the middle and the right column is the whole return on the investment.

An Instagram lead has to land where every other lead lands

Instagram is almost never the only channel. The same person watched a reel, asked in DM, then wrote on WhatsApp two days later as if you had never spoken. If those conversations sit in two apps, whoever answers starts from zero, repeats the questions and sometimes gives a different answer. That reads as a disorganised business, and it costs you at closing.

Frequently asked questions

Can I connect an AI agent to Instagram without risking the account? How are messages counted, and what about photos and voice notes? Only agent replies are counted, incoming customer messages are not. A reply to a voice note, an image or a file counts as one message, just like a text reply, which matters in a visual channel full of screenshots and product photos.
